what is a software factory?

TL;DR

In 2026, "software factory" usually means a system of AI coding agents that turns work items into shipped code, with people stepping in at a few checkpoints rather than writing each change. It's a direction more than a product: issue in, plan, implement, review, test, pull request. HumanLayer, Superset, Agentastic and bb use the term in their pitches. Most teams get there gradually, starting from one person running a few agents in parallel and reviewing every diff.

The phrase is borrowed from manufacturing: work moves through stations and comes out finished. Applied to agents, it describes a pipeline where agents do most of the steps and people decide what goes in and what ships.

What it's made of

Work intake, isolated agent runs, automated checks, and human review at the gates.

Most descriptions share the same pieces: a queue of tasks from an issue tracker; agents that plan and implement each one in isolation, usually on its own git worktree or container; automated tests and agent review; and people approving plans and merges.

Who uses the term

It's mostly a vendor framing for where agent tools are heading.

HumanLayer calls itself "the multiplayer control plane for your software factory". Agentastic's tagline is "the multi-agent IDE for your AI software factory". Superset talks about a future of dozens to hundreds of agents. bb wrote about building a "(restrained)" software factory, and Tortie's author wrote about building one with Tortie itself.

Where to start

Get one person's loop working before you automate a team's.

The factory picture skips the part that decides whether it works: reviewing what agents produce. More agents means more diffs. A practical path is to run a few agents in parallel, each on its own worktree, and review every diff yourself. Then add a lead agent that splits work and starts the others, and only then automate the steps you trust.

Pane covers the first two steps: panes for parallel agents with review built in, and Sessions as a lead agent that starts and watches the others while you approve what ships.
